From whiteboard to system, without losing the whiteboard.

ProCloud Creative is a signage business — design, print and install — that was quoting by hand and tracking jobs across inboxes and a whiteboard. We built custom quoting and project software for how a sign job actually runs, artwork to proof to install, and wired it into Xero and Monday CRM. Measured before-and-after figures are not yet published.

The business and the situation

ProCloud Creative is a signage business in the design, print and install trade. It was Michael’s own business before Kindra, has since been sold, and is still trading — which is why it can be named here when no other client is.

A sign job is not a product sale. A customer describes what they want; a designer produces artwork; the customer approves a proof, usually after changes; production prints, cuts or fabricates; an installer fits it, often at height, sometimes with an electrician for an illuminated sign; then someone invoices for all of it including the two extra proof rounds nobody wrote down. Five people touch the job and each of them knows a different version of where it is.

The situation at ProCloud was the common one for a busy sign shop: quoting was manual and slow, project tracking was scattered across email, a whiteboard and people’s heads, and the marketing pipeline was whatever got followed up that week. The whiteboard was not the problem. The whiteboard was the only thing that worked.

What was actually broken

The information was correct at every step and re-typed at every boundary. The enquiry lived in an inbox. The quote lived in a document. The job lived on the whiteboard. The invoice lived in Xero. The customer lived in Monday CRM. None of them knew about each other.

Three specific breaks, all of them familiar to anyone who has run a sign shop.

  • KNDR·01Quoting was slow because every quote started from nothingSignage quotes are assemblies: substrate, print, laminate, fabrication, artwork time, install time, travel, access equipment. Building each one by hand meant quotes went out late and inconsistent, and the artwork hours were the line most often left off.
  • KNDR·02Proof rounds were invisible to the invoiceThe artwork went back and forth, the customer approved the third proof, and the invoice carried the price of the first. That is the signage equivalent of a plumber’s unbilled variation, and it was happening at the artwork stage where nobody was counting.
  • KNDR·03Nobody could answer "where is job X" without walking to the whiteboardThe production floor interrupted the office, the office interrupted the installer, and the customer called the owner. The whiteboard was accurate for whoever had last updated it.

What we built

Custom quoting and project software built for how the signage trade actually works, wired into the systems the business already ran. The build items below are the ones on the public record; the description is from the case studies page.

  • KNDR·01Quoting and project software for the sign tradeA quote assembled from signage components with artwork and install time as first-class lines, which becomes the job when accepted. Artwork, proof, approval, production and install are stages on the job, not emails about it. The whiteboard survived as a screen.
  • KNDR·02Marketing pipeline automation and client flowEnquiry captured, followed up and moved through the pipeline without depending on who remembered. Intake, outreach, quoting, invoicing and follow-ups run end to end from the same records.
  • KNDR·03Xero and Monday CRM, connectedThe customer record in Monday CRM and the invoice in Xero come from the same job, so nothing is keyed twice. Xero API limits allow 60 calls a minute and 5,000 a day per organisation on the Core tier; the connection was designed around that, and around the fact that the Xero API stopped being free in March 2026 beyond five connected organisations (Xero developer pricing update).
  • KNDR·04A private server for the business’s AI and dataThe business’s own cloud server holding its AI tooling and company data, under its own control. This is the you-own-it position applied literally: the repository, the data and the server are the client’s.
  • KNDR·05Claude and Cowork for the team, plus agent skills and monitoringEmail and calendar monitoring running in the background, agent skills for the repeated jobs, and CG Clearview — an on-site finance view with direct context and clear next steps.

What it changed — what we can and cannot say

We have not published measured before-and-after figures for this build, and we are not going to describe the improvement in adjectives instead. A case study without a measured number is a story, and this site has a rule against stories dressed as data.

What we can say plainly is what the build was for: a quote that goes out the same day from components rather than from scratch; a proof round that is visible on the job and on the invoice; a "where is job X" that has one answer on a screen instead of five in people’s heads; and a customer record that is typed once. Whether it did those things well is a measurement, and the measurement has not been published.

Full disclosure: this was the founder’s own business, which is the reason we can name it and also the reason a published result from it would deserve scepticism. The measured figures that will carry weight are the ones from client engagements, published with their sample size.

What would be measured, and how

Four numbers, each countable from the job records, each of which we would publish with the before period, the after period and the job count.

  • KNDR·01Quote turnaroundHours from enquiry logged to quote sent, median and 90th percentile. Signage quotes that go out the same day win more often than quotes that go out on Thursday; the measure is whether the median moved.
  • KNDR·02Proof rounds billed against proof rounds doneCount the artwork revisions on the job. Count the artwork hours on the invoice. The gap is unbilled work, and it is the number a sign shop owner least wants to see.
  • KNDR·03Job-status interruptionsThe count of "where is job X" questions reaching the office or the owner per week — the unique fact this page was originally meant to carry. It is measurable by tally for a fortnight before and a fortnight after, and it is not yet measured.
  • KNDR·04Invoice lag and days to be paidDays from install complete to invoice sent, then days to payment. The national comparison is 22.9 days to be paid and 6.0 days late for small businesses in the June quarter 2026 (Xero Small Business Insights, 30 July 2026).

The published facts around signage admin

Signage sits across manufacturing, construction and retail, so no single ABS class captures it. The broad picture: 2,814,778 actively trading businesses in Australia at June 2026, 996,203 of them employing anyone, with manufacturing business counts up just 0.2% for the year (ABS Counts of Australian Businesses, released 18 August 2026). Sign shops are small and mostly owner-run.

The install end carries trade compliance. Falls of more than 2 metres are one of the 18 high-risk construction work activities requiring a safe work method statement, kept for the duration of the work (SafeWork SA) — most pylon, fascia and awning installs qualify. An illuminated sign is an electrical installation, and in Queensland the contractor must give a certificate of testing and compliance as soon as possible after the work and keep it for five years (WorkSafe Queensland).

The software the trade tends to run is generic, priced per seat in US dollars. Monday CRM starts at US$12 per seat per month billed annually with a three-seat minimum, US$17 on Standard and US$28 on Pro (monday.com pricing, fetched September 2026). Large customers paying small ones took 27.4 days on average in the first half of 2025, with the slowest 5% at 64 days (Payment Times Reporting Regulator, January 2026). Commercial signage has plenty of large customers.

Sign shop wages are real money to spend on re-typing. ABS Average Weekly Earnings puts full-time adult ordinary earnings at $2,083.70 a week in May 2026, about $55 an hour before super and on-costs. An hour a day of double entry across a five-person shop is not a rounding error.

What we would do differently

Measure first. The single change we would make is a fortnight of counting — quotes, proof rounds, interruptions, invoice lag — before writing a line of code. We did not do that here, which is why this page has no numbers, and it is now the first step in how we work.

Keep more of the products. A CRM and an accounting package that the team already knew were the right things to keep; the custom part earned its place at the joins and in the trade-specific quoting. If we were starting again the build would be narrower and the joins would come first, which is the argument in custom vs off-the-shelf.

Name the stages the way the trade does. Artwork, proof, approved, in production, ready for install, installed, invoiced. Any software that calls a proof a "design review" has already lost the production floor.

Whether this applies to you

If you run a sign shop with a designer, a printer and an installer and your quotes start from a blank document, most of this applies. If you are a one-person vinyl and print operation, buy a job management product and use its quoting; a build is premature.

01Our operation is different.

Your signs are different. The flow is not. Enquiry, quote, artwork, proof, approval, production, install, invoice — every sign shop we have seen runs those stages in that order, and argues about proof rounds. The build is around the stages, not around your particular jobs.

02How long did it take?

We have not published the timeline for this build, and it was the founder’s own business, so the hours were not tracked the way a client engagement is. Client builds run in two-week increments with a fixed price per increment; the first increment for a quoting-and-job flow is typically the quote and job record, and you decide after each one whether to continue.

03Why publish a case file with no results?

Because the alternative was a case file with results we could not stand behind. What was built is on the public record and worth describing. The measured results will be published when they exist, with the sample size, and until then this page says so instead of pretending.
